You can be profitable on paper and still run out of cash. If you’ve been in construction long enough, you already know this. A contractor can have $2 million in signed contracts, a full pipeline of work, and still struggle to make payroll on Friday because the money just isn’t in the account yet.

This is the reality of construction cash flow. The money you earn and the money you actually receive are two completely different timelines. And if you don’t have a forecast that accounts for that gap, you’re running your business on gut instinct instead of data.

The start of a new year is the best time to build a cash flow forecast. Not because it’s a nice business exercise, but because the decisions you make in the next 90 days about bidding, hiring, equipment, and growth all depend on knowing when cash is actually going to be available.

Here’s why a cash flow forecast matters for construction companies, and what yours should include.

Profit Doesn’t Pay Your Bills. Cash Does.

This is the number one thing contractors get wrong about their finances. They look at their P&L, see a healthy profit number, and assume everything is fine. Then they get blindsided when the checking account is empty.

The disconnect happens because of timing. In construction, you perform work in month one, submit a pay application in month two, and get paid in month three. Sometimes month four. And if there’s a dispute on the draw, it could be even longer.

Meanwhile, your expenses don’t wait. Payroll hits every week or two. Material suppliers want payment in 30 days. Equipment leases are due on the first. Insurance premiums, fuel, rent, vehicle payments, all of it keeps coming whether or not your client has cut the check.

A cash flow forecast maps out when money is expected to come in and when it has to go out. It shows you the gaps before they become emergencies. It’s the difference between planning ahead and scrambling to cover payroll with a line of credit you shouldn’t have to touch.

Retainage Creates a Hidden Cash Trap

If you do commercial or government work, retainage is one of the biggest cash flow killers in your business. On most projects, the owner holds back 5% to 10% of every payment until substantial completion. That money is yours, you earned it, but you can’t touch it for months.

Let’s say you have five active projects worth a combined $3 million. At 10% retainage, that’s $300,000 locked up. That money isn’t available for payroll, materials, or equipment. It just sits there until each project closes out.

A proper cash flow forecast includes a retainage schedule that shows when you expect each project to reach substantial completion and when that retainage will actually be released. Without this, your forecast is incomplete and your available cash looks better than it really is.

On the flip side, if you’re a GC holding retainage on your subcontractors, those payables need to be in the forecast too. When the project completes, you’ll owe that money. Planning for it prevents a surprise hit to your cash position.

The Bid-to-Cash Timeline Is Longer Than You Think

When you win a new contract, it feels like revenue. But that revenue is months away from becoming cash in your account.

Think about the full timeline: you bid the job, negotiate, sign the contract, mobilize, start work, submit your first pay application, wait for approval, and then wait for payment. On a typical commercial project, you could be 60 to 90 days into the job before you see your first dollar. And you’ve been spending money the entire time on labor, materials, and equipment to get the work done.

If you’re planning to take on a big project in Q1 or Q2 of 2026, your cash flow forecast should model the gap between when expenses start and when payments arrive. This tells you how much working capital you need to carry the project until the cash starts flowing. Without this analysis, you might win a job that technically has great margins but actually puts your company in a cash crunch for the first three months.

Seasonal Patterns Hit Construction Hard

Construction is seasonal in most markets. Depending on your location and specialty, you might have strong months from March through November and slower months in the winter. Even in markets with year-round work, there are natural ebbs and flows in project starts, permitting delays, and weather impacts.

Your cash flow forecast should reflect these patterns. If January and February are historically slow months, your forecast should show reduced revenue during that period and plan for how you’ll cover fixed costs when billings are down.

This is also where forecasting helps with hiring decisions. If you know a big project starts in April, your forecast can tell you whether you have the cash to start onboarding crew in March or if you need to wait until the first payment comes in. Hiring too early without the cash to support it is one of the fastest ways to create a crisis.

Equipment Decisions Need Cash Flow Context

One of the biggest capital decisions a contractor makes is when to buy, lease, or rent equipment. And too many contractors make that decision based on the deal they’re getting or the tax deduction they’ll receive without thinking about the cash flow impact.

A $200,000 excavator might come with a great Section 179 deduction. But if buying it in March means you’re short on cash in April when payroll and material bills hit at the same time, the tax savings aren’t worth the stress.

Your cash flow forecast lets you model these decisions before you commit. You can see what happens to your cash position if you buy the equipment in Q1 versus Q2. You can compare the impact of buying versus leasing versus renting. You can figure out the right timing that gives you the tax benefit without creating a cash problem.

This is the kind of analysis your CPA should be helping you with. Not just telling you the deduction amount, but showing you how the purchase fits into your overall cash picture.

Bonding Capacity Depends on Financial Health

If you’re trying to grow your bonding capacity to bid on larger projects, your cash flow matters as much as your profitability. Surety underwriters look at your working capital, your current ratio, and your overall financial stability. A company that’s profitable but constantly cash-strapped sends a red flag to bonding companies.

A consistent, well-managed cash flow forecast demonstrates financial discipline. It shows that you understand your business, you plan ahead, and you’re not flying blind. When your CPA presents your financial package to the surety, a cash flow forecast that matches your actual results builds credibility and strengthens your bonding application.

Conversely, if you’re always chasing cash and relying on your line of credit to cover operating expenses, your bonding company is going to notice. And they’re going to limit how much they’ll back you on.

What Your Construction Cash Flow Forecast Should Include

A good cash flow forecast for a construction company isn’t a generic spreadsheet template. It needs to account for the specific way money moves in your business. At minimum, it should include:

Project-level revenue projections based on your current contract values and billing schedules. A retainage schedule showing when holdbacks will be released for each project. Accounts receivable aging with realistic collection timelines, not the optimistic ones. Fixed operating costs including rent, insurance, vehicle payments, and administrative payroll. Variable costs tied to project activity like field labor, materials, and subcontractor payments. Equipment payments and planned capital expenditures. Estimated tax payments due quarterly. A line of credit drawdown plan if applicable.

The forecast should be updated monthly at minimum. As new contracts come in, as projects finish, and as payment timelines shift, your forecast needs to reflect the current reality. A forecast you built in January and never updated is useless by April.

Stop Running Your Business on Feel

Too many contractors manage cash flow by checking their bank balance every morning. If the number looks okay, they keep going. If it looks low, they start making calls and chasing payments.

That’s not a system. That’s reacting.

A cash flow forecast puts you in control. You see the problems coming weeks or months before they hit. You make decisions about hiring, equipment, and bidding based on real data instead of anxiety. You stop saying yes to every project because you’re worried about cash and start being strategic about which jobs you take and when.

The contractors who grow from $2 million to $10 million to $20 million aren’t the ones who work the hardest. They’re the ones who understand their numbers. And the cash flow forecast is the most important number in construction.

The Bottom Line

Revenue tells you how much work you’re doing. Profit tells you how much you’re keeping. But cash flow tells you whether you can actually operate. In construction, where the gap between earning money and receiving money can be months, a cash flow forecast isn’t a nice-to-have. It’s a survival tool.

If you don’t have one, build one. If you have one but it lives in a drawer, start updating it monthly. And if you’re not sure where to start, that’s exactly what your CPA should be helping you with.
